Another crack at code creation

I've tried and failed several times to create a code worthy for the people here, so here's what I have to offer:

Capital letter is the starting point (in other words, always positive). Letters to the left are subtracted (or negative), letters to the right are added (or positive). Returns an error if the result (or total) is negative.

Solving the hints:

Aaa = 1+1+1 = 3 = c

aAa = -1+1+1 = 1 = a

aaA = -1-1+1 = -1 = ERROR

Solving the code gives:

trying again to sgy oerry chrastmat

Which is 4 characters away from:

trying again to say merry christmas

apparently to make something difficult it has to be really complex, the simpler things don't work here..... sigh

so you're saying i shouldn't give too many hints or hints that may cause it to be too easy
